20for20 Report Highlights the Next Evolution of Multifamily Maintenance Operations

Multifamily operators have spent years rethinking where work happens. Leasing has moved. Administrative work has shifted. Centralized and regional models have changed the structure of property operations. Maintenance has been harder to redesign.

A new 20for20 report on multifamily maintenance finds that the next major opportunity is not simply moving maintenance work off site. It is giving operators more control over the work itself.

That means better data. More consistent workflows. Communication tied directly to the work. KPIs that show where the process is breaking down, not just whether a target was missed. The report argues that maintenance improvement is no longer about processing more work orders. It is about building maintenance as an enterprise capability.

For multifamily operators, that distinction matters. Maintenance touches resident experience, retention, reputation, operating costs, unit turns, procurement, insurance risk, and capital allocation. It is one of the few areas of property operations where service quality and financial performance meet every day.

Key findings from the research:

Maintenance centralization has made limited progress.
Operators are still improving maintenance, but not primarily by removing the function from the property. The better opportunity is stronger visibility, more consistent execution, and better control across the portfolio.

Maintenance impacts both revenue and cost.
The report identifies reputation, retention, turns, procurement, headcount, insurance, and proactive maintenance as major levers of asset performance.

Headcount reduction is the wrong starting point.
The research challenges the idea that maintenance efficiency should be measured mainly by labor reduction. In most cases, the value is better use of existing teams: less admin work, fewer coordination failures, faster execution, and better resident outcomes.

Unit turns show what high performance maintenance looks like.
Turns require scheduling, inspections, vendors, approvals, documentation, repairs, and communication to happen in the right order. When managed through structured workflows, they become more predictable, more measurable, and easier to control.

Asset data changes repair decisions.
A single work order shows an issue. Asset history shows a pattern. When teams can see age, warranty status, prior repairs, photos, service history, and recurring failures, repair versus replace becomes a business decision instead of a judgment call.

AI needs an operating model to be useful.
AI can improve intake and communication, but the larger opportunity is AI connected to the full maintenance record: the asset, the resident, the workflow, the history, and the next best action.

KPIs should diagnose the process.
Completion time and turn time matter, but they are signals, not the strategy. The report argues that KPIs become more valuable when they help operators find where work is stalling while there is still time to intervene.
