Repair or Replace? A Decision Framework for Multifamily Assets

Overview

The decision to repair or replace a multifamily asset is rarely determined by age alone. A relatively new appliance may have repeated failures. An older component may remain reliable with an inexpensive repair. A low cost fix may still be the wrong decision if it creates another visit, delays a unit turn, or leaves a resident without a critical service. A consistent framework makes the decision faster and more defensible.



A Practical Repair or Replace Framework

1. Confirm the Diagnosis

Begin with the actual failure, not the reported symptom. Review previous work, inspection findings, model information, and known issues. A replacement decision based on an incomplete diagnosis can waste capital. A repair based on the same incomplete diagnosis can create another callback.

2. Review Age and Condition

Compare age with expected service life, but treat it as context rather than a rule. Installation quality, environment, usage, maintenance, and model reliability can affect condition more than the calendar. Use recent inspections and technician observations where available.

3. Calculate the Full Repair Cost

Include parts, labor, vendor charges, diagnostics, travel, downtime, temporary mitigation, and the likelihood of another failure. A repair that appears inexpensive on an invoice may be costly when it requires multiple visits or keeps a unit out of service.

4. Check Warranty and Coverage

Verify manufacturer warranty, extended coverage, supplier agreements, and claim requirements before authorizing work. Warranty information should be available inside the maintenance workflow, not stored in a separate file no one checks during the repair.

5. Consider Resident and Operational Impact

How critical is the asset? How long will the repair take? Are parts available? Is the resident new, already affected by repeated service, or without an essential function? Is the unit in a turn with a committed ready date?

The same repair can have a different business impact depending on the context.

6. Review Repair History

Count more than the number of work orders. Look at the symptoms, parts, cause, time between failures, cumulative cost, and whether previous repairs delivered a durable result. Repeated service on the same asset is a signal to change the decision standard.

7. Compare Replacement Options

Consider purchase cost, installation, lead time, compatibility, expected life, warranty, efficiency, standardization, and disposal. A replacement that matches the portfolio standard may reduce parts complexity and future service time.

8. Document the Decision

Record the recommendation, supporting data, approval, and outcome. This creates consistency and allows leadership to review whether the framework is producing better results.
